The tools got more capable. The economics got harder to ignore. And the organizations paying attention started asking a different question: not "should we adopt AI?" but "who controls how we spend intelligence — and are we getting anything back for it?"
That's the thread running through this edition.

Signals: The unit of work is now the token

OpenClaw is one of the clearest signals this month that agentic AI has crossed a threshold. It's not just chat anymore — it's a packaged personal agent you can run and extend through a skills marketplace. You install a capability the way you'd install an app, except the capability can reason, act, and chain tasks together. That's why it's spreading so fast, and that's why it matters.
But the more important signal isn't the tool. It's what the tool is teaching the market.
Once people see what agents can actually do, they stop shopping for software features and start thinking in workflows. The question shifts from "which app has this?" to "what do I want built?" — and then they assemble it. OpenClaw is a proof-of-possibility machine: it shows you the pattern, and once you've seen the pattern, you can replicate it for your own context. That's a meaningful cognitive shift. It's the difference between being a consumer of software and being a designer of systems.
That connects directly to a framing from Nate B. Jones that I keep returning to: the unit of work in software is shifting from instructions to tokens — purchased intelligence. And the numbers behind that shift are no longer theoretical. The average organization is now spending $85,000 a month on AI, up 36% year-over-year. Enterprise LLM spend hit $7 million in 2025 and is projected to cross $11 million in 2026. OpenAI is reportedly pricing agent tiers from $2,000 a month for knowledge worker agents up to $20,000 for AI research capability. At that price point, enterprises are doing the math and concluding it's cheap relative to the cost of human professionals.
The scarce resource, as Jones frames it, is no longer who can code it.
It's who can convert token spend into usable business value.
The labor is something you rent, not something you hire — and the organizations that understand that are already building internal platforms to route work to the right model at the right price point, treating token spend as a lever rather than a line item.
This changes the economics in ways most organizations haven't fully internalized yet. In the old model, capability was gated by headcount. In this model, capability is increasingly gated by clarity. Can you define what you want precisely enough for an agent to execute it? Can you evaluate whether what came back is actually good? Can you structure a workflow that compounds token spend into durable output? Those are the new operational questions — and they don't show up on any vendor's feature checklist.
OpenClaw isn't just a tool trend — it's a preview of the next operating model. The companies that win won't necessarily be the ones with the biggest AI budgets. They'll be the ones who've figured out how to specify outcomes, evaluate outputs, and manage intelligence spend with discipline. That's a different skill set than the one that won the last decade of software adoption — and most organizations don't know they need it yet.

Most organizations aren't behind on AI awareness. They're behind on operationalizing AI into real, measurable workflows.
That's the more precise signal right now. Leaders are engaged, budgets are moving, and pilots are everywhere — but measurement, governance, and adoption are where momentum consistently breaks. Many organizations report AI activity. Far fewer can prove financial impact or scale it beyond pockets of experimentation.
Which means the advantage window is still open — but what it rewards is changing.
Tool fluency is becoming common. Operating fluency is still rare.
Plenty of executives use AI personally. Many teams are experimenting. In some organizations, employees are adopting AI faster than leadership realizes — which creates its own risk: inconsistent usage, uneven quality, and shadow AI decisions without controls.
The real differentiator isn't whether you can prompt. It's whether you can reliably turn agentic AI into faster cycle times, fewer handoffs, better accuracy, lower cost-to-serve, and a clearer view of reality for leadership.
In regulated environments like banking and FinTech, adoption is rarely blocked by imagination. It's blocked by risk, governance, data constraints, and auditability. That friction slows things down — but it also creates opportunity for operators who can implement safely and prove it.
The companies getting traction aren't chasing the fanciest agent demos. They're doing the unsexy work: mapping where work actually breaks, defining autonomy levels carefully, building the control plane, driving adoption through SOPs and training, and measuring outcomes that matter.
That's the operator layer between AI capability and business value. And it's the layer most organizations still don't have.
The advantage isn't "I use AI tools." It's "I can operationalize agentic AI into repeatable workflows with controls and measurable outcomes.
If you can do that, you're not just early. You're ahead where it matters.

Protecting the Zone of Obsession
There's a distinction I keep coming back to as I build out more agentic workflows — and it's reshaping how I think about where AI actually belongs.
Not all work has the same payoff ceiling. Some work is capped — a good enough output is all it needs to be. Drafting a first pass, summarizing notes, basic research, formatting, follow-ups. These things need to get done, but depth doesn't make them exponentially more valuable.
Then there's uncapped work — where the depth of thinking is exactly the point. Diagnosing where an operation is actually breaking. Designing a system that has to hold under pressure. Making the right tradeoff when the data is ambiguous. Shaping a message that has to land. This is where obsession pays.
My personal rule: delegate the capped work aggressively. Not because it doesn't matter — but because protecting attention for the uncapped work is the whole game.
That's where agentic AI is starting to feel genuinely useful to me — not as a smarter chatbot, but as a way to bundle the mundane into a repeatable workflow that returns clean drafts, clean structure, clean next steps. So, I can stay in the zone where judgment actually compounds.
Delegate the friction. Obsess over the craft.
